Strategic challenge
AZ Vesalius wanted to develop a healthcare strategic plan within the framework of the andreaz network formation. This plan needed to be based on transparent insights into market shares, demographic trends, and the financial impact of various strategic scenarios, in order to gain a deep understanding of the hospital’s operations and its future potential.
Approach
Using both hospital-specific and publicly available data, Möbius built dashboards to guide and support decision-making:

The Value4Health dashboard provided AZ Vesalius with insights into costs and revenues per care pathway at the levels of APR-DRG, department, and specialty. In addition to this financial dashboard, a benchmark was included showing, for each department and APR-DRG, where the greatest improvement potential lay compared to the benchmark. This allowed participating hospitals to learn from one another, identify improvement opportunities, and build support for implementation. Thanks to this benchmark, optimization efforts could be more targeted—resulting in better care delivery at lower costs. Financial summaries were also prepared, showing how AZ Vesalius performed in terms of activities, MDCs, and APR-DRGs compared to the benchmark.

The strategic dashboard gave AZ Vesalius a clear view of its portfolio, market shares (both its own and those of other hospital networks), growth per APR-DRG, and geographical insights at the municipal level—distinguishing between classic hospitalizations and day admissions. Future focus areas were highlighted using a predictive model that incorporated historical data, demographic evolution, and growth rates per APR-DRG, zooming in on the hospital’s catchment area.

To provide insight into capacity utilization and the use of the operating theater, Möbius developed an OR capacity dashboard. This dashboard showed AZ Vesalius the occupancy rates of operating rooms by discipline, as well as the start and end times of planned surgeries. For each specialty, the dashboard allowed evaluation of where capacity was underutilized and how efficiency could be improved in the future.

Results
Based on this exercise, a shared vision and mission were developed. In the follow-up phase, Möbius continued to support AZ Vesalius in translating strategic and operational objectives, formulating concrete actions, and implementing the strategy.
